Infrastructure Organisation, Klang Valley
Challenge
The organisation was entering a significant expansion phase and recognised that its stakeholder landscape had grown in complexity. Leadership were not confident they had a shared understanding of who the critical relationships were or what each party expected from the firm.
What We Did
Over ten days, we held three structured discovery sessions with the leadership team and reviewed relevant background material. We mapped 24 stakeholder relationships across six categories, assessing the interests and influence of each. We delivered a visual map and a set of prioritised engagement suggestions in a working session.
Outcomes
The leadership team identified three relationships that were being underserviced and two that could be deprioritised, freeing capacity. Six months later, the map remains in regular use during planning discussions. The organisation subsequently engaged us for the Partnership Framework.

Challenge
The firm had grown its network of referral and co-delivery partners informally over several years. A number of those arrangements had become uneven β with unclear expectations on both sides β and two had ended in ways that left a poor impression. Leadership wanted to reset how they approached partnerships going forward.
What We Did
Over five weeks, we reviewed the history of their partner relationships, facilitated two discovery workshops with the leadership team, and developed a partnership framework document covering partner selection criteria, engagement principles and ongoing health check practices. We delivered a leadership workshop to embed the framework.
Outcomes
In the nine months following the engagement, the firm entered two new partnerships using the framework as a guide and declined three that previously they might have proceeded with. Leadership described the workshop as a significant moment of alignment across their management team on what good partnerships actually look like for them.

Challenge
A second-generation family business was managing a complex web of institutional investor relationships alongside long-standing supplier and community connections. The incoming managing director wanted external support as she took on these relationships β steady, informed guidance rather than a single project deliverable.
What We Did
We provided advisory support over a six-month retainer, meeting monthly with the managing director and key members of her leadership team. Each month we reviewed the state of key relationships, prepared briefing notes ahead of significant engagements and offered a calm, external perspective on situations as they developed.
Outcomes
By the end of the retainer period, the managing director described feeling considerably more settled in her leadership of external relationships. Two investor relationships that had been uncertain at the start had stabilised. The retainer was renewed for a further three months.
